Cutting a podcast into Shorts: the method

A 45-minute episode holds five to ten Shorts that can run for months. Most people pull one, badly cut. Here is how we do it, step by step.
How do you cut a podcast into Shorts?
Spot the moments where the guest says something divisive or concrete, isolate 30 to 60 seconds holding one complete idea, open on the strongest line, reframe vertically on whoever is speaking, add word-by-word captions and tighten the pacing by cutting every pause. One episode yields five to ten Shorts.
The 5-step method
Spot the moments that stand alone
Listen to the episode with one question: do these 40 seconds make sense without the rest? An anecdote, a number, a sharp opinion. Note timecodes as you go, you will end up with ten to fifteen.
Open on the hook, not the question
The Short starts on the answer, never on the host’s question. Take the strongest line, even if it comes mid-way, and move it to the opening. Context comes after, in one sentence.
Reframe vertically on the speaker
Go from 16:9 to 9:16 following the speech. Tight shot on the guest while they talk, back to the host for a reaction. On a multi-cam podcast, this is where the energy is made.
Add word-by-word captions
Most Shorts are watched without sound. Big captions, centered low, one or two words highlighted per sentence. Fix the automatic transcript, one wrong word breaks trust.
Tighten the pacing and sign the ending
Cut every pause, every “um”, every repetition. Add a zoom on key words and a subtle sound on cuts. End on a complete sentence, not a fade, so the loop restarts cleanly.
How long should a podcast Short be?
Aim for 30 to 60 seconds with one complete idea. Platforms allow far longer: a YouTube Short can run up to 3 minutes and so can an Instagram Reel since January 2025. But the maximum length is not a target.
YouTube measures on every Short the share of viewers who watched versus swiped away in the feed. A clip that drags gets swiped. Cut a 3-minute moment into three Shorts rather than one.

Are automatic tools enough?
No. An automatic tool finds candidates, it does not make a Short that retains. It often cuts mid-idea, keeps the host’s question as the opening, and misspells proper names in the captions.
We sometimes use them for spotting, never for delivery. On the podcast Shorts we edit, the time goes into choosing the hook and the rhythm of the cuts. That is exactly what an automatic tool cannot do.

How many Shorts can you pull from one podcast episode?
Five to ten Shorts from a 45-minute episode with a good guest. Beyond that you publish weak clips that dilute the strong ones. Five strong Shorts beat fifteen average ones.
Do you need several cameras for the podcast?
Not mandatory, but two cameras minimum change everything for Shorts: a tight shot per speaker lets you follow the speech vertically without an ugly digital zoom.
Where should podcast Shorts be published?
YouTube Shorts, Instagram Reels and TikTok with the same file, adapting only the post text. LinkedIn works just as well for business podcasts.
